You wouldn’t pour water into a leaky bucket, yet that’s precisely what most service-based businesses do with their ads.
Every week I speak to founders who think their advertising’s broken.
But when we dig in, the real issue isn’t the ad itself; it’s everything that happens after someone clicks.
Their cost-per-click is reasonable.
Their landing pages are getting visits.
But the phones aren’t ringing. Sales aren’t moving.
Confidence starts slipping.
It’s not an ad problem. It’s a systems problem.
Let’s say you’re running ads on Meta.
You're getting clicks at £2–3 each, and you’re driving decent traffic. That’s a good sign.
However, those leads are directed to a landing page that feels like a generic brochure.
They download something vague, like “Top 10 Mistakes,” and receive a single follow-up email.
No wonder they ghost you. There’s no trust. No story. No reason to act.
You’re not losing leads because your ad didn’t work.
You're losing them because the system wasn’t built to hold their attention or move them forward.
When ads don’t convert, most people switch to another platform.
“Let’s try Google Ads instead.” Or “Maybe LinkedIn will be better.”
This is what I call campaign churn, jumping from one approach to the next, always treating each ad like a new experiment instead of part of a bigger plan.
Over a month, you're testing different audiences.
Next month, you're testing creative.
But the actual problem is that you’re fuelling a system that isn’t ready to turn interest into action.
Ads are not the engine. They’re the spark.
Your system is what determines whether that spark leads to a sale.
There’s a simple rule I follow: build the system before you run the ad.
That means setting up three layers in the correct order:
It’s not flashy. But it works.
Picture this: an accounting firm spends £5,000 a month on paid ads.
Their audience is clicking through, but few people book a call.
We look closer and spot the problem.
The lead magnet is too general, something like “Finance Tips for Small Business Owners."
It could mean anything.
The follow-up? One email. That’s it.
We rebuild the foundation.
We provide them with a lead magnet called “VAT Survival Checklist for Growing Businesses”, a targeted, useful, and relevant resource.
We send a series of follow-up emails that anticipate and answer questions before they’re even asked.
We don’t change the ad budget. Or the targeting.
But suddenly, instead of 3 out of 100 leads booking a call, 15 do.
Not because the ads changed, but because the system finally gave people a reason to say yes.
Many businesses treat every ad like a disposable cup; use it, discard it, and start again.
Instead, I recommend you treat campaigns like assets.
When something works, save it. Label it. Keep it ready for the right moment.
Think of it like having playlists for different moods.
You'll have one for cold leads. One for product launches.
One that just keeps the conversation going quietly in the background.
It means you're not scrambling for ideas every month.
You’re refining and building, not reinventing the wheel.
Here’s how I usually break it down:
This keeps performance up and your creative energy focused where it counts.
Before you run a single ad, ask yourself:
Who’s my ideal client, and what’s keeping them up at night?
What problem do they need solved right now, not just eventually?
Why should they choose me, not just in general, but today?
What’s the clear step-by-step path from their problem to my solution?
If you can’t answer these, ads won’t save you.
They'll just amplify confusion.
But when your answers are clear, your ads become 10x more effective, because the system behind them works.
When the system is in place, business owners stop asking: “Is this ad working?”
They start asking: “Is the system doing its job?”
And that changes everything.
Suddenly, you’re not reacting to dips in performance; you’re improving what already works.
You’re not stressing over one campaign, because you’ve got a bench of proven winners.
You’re not chasing tactics, you’re building assets.
This is how you move from patchwork marketing to predictable growth.
If your ads feel like a gamble every month, it’s time to check your system.
